Freight forwarding does not run on office hours. Vessels cut off at midnight. Airlines dispatch overnight. Customs windows close in one time zone while another opens. And the customer with a container held up in Rotterdam does not care that your London office closed at 6 pm. For decades, forwarders have absorbed this reality with a mix of overtime, on-call escalation and the resigned acceptance that some things will slip. In 2026, that is no longer the operating model of choice.

What actually happens after office hours

Every forwarder has an after-hours exposure map. It is worth writing it down honestly:

  • Ocean carrier VGM cut-offs that fall between 6 pm and midnight local time
  • Air freight uplift decisions that happen inside the airline's overnight window
  • Customs holds that release inside the destination time zone's business hours
  • Origin agent pre-alerts arriving between the origin end-of-day and the destination start-of-day
  • Customer track-and-trace enquiries generated at any hour of the day
  • Weekend BL releases requested by shippers under Monday-morning cut-off pressure

The commercial cost of any of these being missed — a rolled container, a bumped uplift, a missed customs window, a delayed pre-alert — is disproportionate to the operational effort required to prevent it.

The three local models — and why they break

Historically forwarders have used one of three local models to cover after-hours work:

1. Overtime

Existing local staff work extended hours. The economics break as attrition rises and overtime premiums climb.

2. On-call escalation

A duty roster on personal phones. Response quality degrades because context is thin and the on-call person is not in front of the TMS.

3. Local nightshift hire

Dedicated nightshift roles. Cost per FTE is materially higher than dayshift, attrition is worse and recruitment is chronically difficult.

The offshore follow-the-sun model

The model that works structurally is follow-the-sun coverage: a dedicated offshore team, working inside your TMS on documented SOPs, running the overnight window at day-shift rates in their own time zone. For a US East Coast forwarder, a South Asian or Southeast Asian desk covers the 5 pm–5 am window in New York during their normal 8 am–8 pm business hours. For a UK forwarder, the same desk covers late-evening and overnight. For an Australian forwarder, the desk covers pre-open and evening windows.

What a follow-the-sun desk actually does overnight

  • Live shipment tracking and milestone updates across the overnight window
  • Origin agent pre-alert processing and destination-side preparation
  • Weekend and evening BL drafts, amendments and telex releases
  • Customs hold monitoring and destination-side release coordination
  • Customer service email and portal enquiry response inside SLA
  • Exception escalation to your local on-call for judgement calls

What changes when after-hours moves offshore

  • Missed cut-offs and rolled containers drop measurably
  • Customer response time inside SLA rises above 90%

  • Attrition in the local ops team improves
  • The commercial team can sell 24/7 responsiveness with a straight face

How the escalation matrix works

Follow-the-sun does not mean judgement calls move offshore. The escalation matrix is documented in onboarding: tier-1 exceptions the offshore team resolves inside SOP; tier-2 exceptions escalate to a defined local on-call with a full case file; tier-3 exceptions escalate to senior operations leadership. Everyone knows what belongs where before any real event tests the model.
